AI Creative Workflow

It's vital to understand creative workflows are more akin to project management and creative production (execution) than creative ideation and conceptual campaign creation. These are three completely different roles, steps or processes within a modern agency. They are not one in the same. While they overlap across a timeline for marketing, design, advertising they are disparate groups. "AI creative workflows—such as prompt chains, automated image generation steps, and fast asset layout—speed up production, but they do not replace original human vision. These systems organize tasks and output fluent variations, yet they lack true intent, emotional depth, and conceptual judgment." (1) They are task efficiencies, not campaign vision.

AI Creative Workflow's are how creative work moves between AI tools.

Think productivity vs orginality. The big idea that drives campaigns, links all consumer touch-points, unifies a brand, and strategically differentiates products are conceptual processes done by humans not automated tasks for AI.

In March 2025 I wrote about the 5E's, the steps involved in the design thinking process. Design thinking originally came about as a way of teaching engineers how to approach problems creatively, like designers do. First, fully understand the problem; second, explore a wide range of possible solutions; third, iterate extensively through prototyping and testing; and finally, implement through the customary deployment mechanisms. Using the 5E's helps extend the depth of the learning process in a variety of usable approaches for creatives.

Think of the 5E's as a system to guide learning. Starting with an event or an idea and guiding the team toward a shared understanding. The 5E sequence promotes comceptual change and deeper learning. So how does the 5E's apply to advertising, marketing or creative? The 5E model is an excellent example of how to nuture young creatives and approach team critiques.

AI Creative Workflows do not change the relevance of the 5E's. When implemented correctly, they optimize them. Added efficience and rollout in phases.

Core Phases of an AI Creative Workflows:

• Research & Moodboarding: Gather brand guidelines, analyze performance data, and map initial visual directions using tools like Adobe Firefly Boards.
• Ideation & Copywriting: Use language models like Claude or Gemini to draft campaign concepts, outlines, or varied text options.
• Generation & Composition: Chain text-to-image or video models (such as Stable Diffusion, Midjourney, or specialized nodes) to create baseline graphic or video assets.
• Refinement & Human Polish: Humans step in to edit, correct, or adjust outputs (the final 25% of the creative touch) to match exact standards.
• Automation & Handoff: Repattern successful node structures into reusable templates or automated asset management platforms

ROI for AI Creative Workflows is a challenging reality. Streamlining, not compounding the creative process with AI agents is the goal, and like an antiquated in-house pyramid style approval layer, creative work can become less efficient by unnecessarily complicating workflows. "AI ROI, in business terms, is simple to define. It is the time an AI interaction removes from a task, multiplied across users and tasks, converted into money using a cost of time. Hours saved on one side, the value of those hours on the other." (2) ROI's direct corrolation between AI Creative Workflows and Campaign success is ambiguous. "AI adoption is widespread, but its business impact remains uneven. The 2026 Global Mobile Game & AI Marketing Insights report finds that 49% of projects use AI in creative production, while only 30% have achieved measurable ROI growth—a 19-percentage-point AI maturity gap. AI makes it easier to produce creative assets at scale, but higher output does not necessarily translate into better campaign performance." (3) Without an original, differentiting campaign concept anchoring a brand or product, AI Creative Workflows are just moving tactical work through a weak marketing approach.

GEN AI is collapsing the creative process, it is not the Creative Process.

Today's successful agencies and clients use AI Creative Workflows as workflows and start with a foundational, conceptual, strategic, creative campaign idea to ground the work too. The "Big Idea" is the basis of fully integrated marketing and advertising and always will be.
